AI can turn performance data into a readable narrative, but fluent commentary cannot repair an incorrect reporting period or missing channel. A reporting workflow should treat collection, calculation and interpretation as separate stages. The goal is not to generate more pages. It is to help a decision-maker understand what changed, what remains uncertain and which action deserves consideration.

Define the reporting data contract

Record each metric's source, date range, time zone and calculation. Similar labels can represent different measures across systems. An enquiry, a qualified opportunity and a sale should remain distinct. State what the report excludes as well as what it includes.

A delayed source should not be interpreted as poor performance. Mark missing data separately from a genuine zero. Before producing the narrative, check whether required sources arrived and cover the intended scope. These checks belong to the workflow, not to a reader trying to detect a surprising chart.

Make calculations reproducible and commentary traceable

Use defined calculations for totals and rates, then use language to explain them. Connect the result to its source figures rather than relying on an unsupported calculation made during text generation. Confirm that numerator and denominator describe compatible periods and populations.

For example, dividing this week's campaign spend by sales that happened to close this week can be misleading in a long buying cycle. Explain which customer cohort is being evaluated and how delay is handled. The narrative should not imply greater certainty than the measurement allows.

Separate the observation, explanation and recommendation

Enquiries declined may be an observation. They declined because the headline changed is a causal explanation requiring further support. Present them with different levels of certainty. Check overlapping campaigns, seasonality and measurement changes before turning a correlation into a confident conclusion.

Give management a usable decision frame

In a hypothetical monthly report, clicks rise while suitable enquiries remain flat. The summary should not automatically call this overall success. It could identify a need to investigate traffic sources and enquiry quality, explaining which information is required before changing pages or allocating more spend.

At final review, check whether each consequential statement has a data basis or is clearly identified as an assumption. Assign an owner to customer-facing reports. When a source or business definition changes, update the template and validation rules. Automation can assist reporting without removing accountability for what the report says.
